Recovering a Dead Synology SHR / SHR-2 Array: The Step-by-Step
Your Synology NAS will not boot and the drives still click. Here is the exact sequence — from 'do not re-seat anything' to 'R-Studio or UFS Raw rebuilds SHR on a USB dock' — that gets your photos and docs back.
What it does
The sequence: (1) power off, label every drive by its bay number, and do not re-seat or spin them up in random order. (2) If it is a one-disk-out SHR, boot the NAS in recovery mode (the 'no-LED' boot sequence) and let DSM re-build the missing disk — this is the free path. (3) If the whole NAS is dead (PSU, firmware, or the 'no boot' loop), dock the drives into a SATA-to-USB 3.0 adapter and run R-Studio: select the docked drives, choose the Synology SHR recovery mode, and it figures out the layout (strip size, rotation, parity). (4) Preview and recover to a different volume — not back onto the docked drives. (5) If R-Studio's auto-detect is unsure (mixed sizes, a hot spare, SHR-2), UFS Raw's manual layout rebuild is the escalation. For a single-failure SHR-2 you can lose two disks before data is gone, which is why labeling the bays before re-seating matters.
Pricing and the free tier
The USB dock is ~$30 (any SATA-to-USB 3.0, Ugreen or Sabrent on Amazon). R-Studio personal is ~$50–$80 one-time. UFS Raw personal is ~$120 one-time. The free path (DSM recovery mode) costs nothing and is worth trying first for a one-disk-out SHR.
Good at
- Synology NAS that will not boot (firmware crash, dead PSU, failed drive)
- SHR and SHR-2 arrays where the OS is gone but the disks survive
- A household that wants the DIY path before paying a lab
Not for
- A single-failure SHR that Synology's own recovery mode fixes (that path first)
- RAID-0 with two or more failed disks (parity is not your friend)
Key features
- Step 1: try Synology's own recovery (DSM recovery mode, one drive out, the 'rebuild' path) before paying for anything
- Step 2: USB-dock the drives and R-Studio's Synology SHR mode
- Step 3: UFS Raw manual rebuild when R-Studio's auto-detect is unsure
- Keep the drives in array order (label them 1..N) before docking
Frequently asked questions
My Synology is in 'No boot' — is my data gone?
Usually not. A one-disk-out SHR or SHR-2 rebuilds from the surviving disks. Try DSM recovery mode (hold the 'no-boot' LED sequence) before paying for a tool.
Do I recover onto the same docked drives?
No. Recover to a different volume — an external disk or a second NAS. Writing to the source drives while reading them is how a half-recovery becomes a full loss.
SHR-2 lost two disks — which is worse?
SHR-2 tolerates two simultaneous failures. The layout rebuild works the same; label the bays, dock, R-Studio → Synology SHR mode, and it reconstructs the two-parity layout.
